“We want to connect 80 percent of our people into groups in 2021,” announced Pastor Kevin Berry. That seemed like a loaded statement. To start, the church only had 19 percent of their adult worship attendance in groups. Next, small groups had never been a high priority at the church. Lastly, did you catch the date? 2021 was just more of the chaos and uncertainty of 2020, but God gave Pastor Kevin a vision. Here’s what happened.
Mount Hope is an Assemblies of God church in Lansing, Michigan. They have an in-person worship attendance of 1,000 adults and an online worship attendance of 500 (2021). The church was founded in 1925 but became what it is today under the leadership of Pastor Dave Williams (1981-2012) and is currently led by Pastor Kevin Berry. Mount Hope is known for global missions and supports works in over 150 countries. They are also known for serving their local community. Mount Hope has a goal to reach everyone within a 50 miles radius of Lansing, which they call the “Soul Zone.” But, small groups have never been a high priority for the church until this year.
Mount Hope began 2021 without a Life Group Pastor and only 29 groups. After a conversation with Pastor Kevin in early 2021, the Mount Hope Executive Team decided to hire me (Allen White) as their outsourced Life Group Pastor for 12 months. Our goal is to connect 80 percent of the average adult worship attendance into groups, connect every leader with a coach, and develop leaders for longer term service.
The Senior Pastor Led the Charge
The vision caster for every church is the senior pastor. It just makes sense. The senior pastor hears from God and shares the vision with the people. In this case, Pastor Kevin became the spokesman for small groups. He announced the series. He invited people to gather their friends, open their homes, and host online groups. He asked them to text “Host” to the church’s text line, then asked them to meet him after the service for a host briefing, which he introduced then handed off to other staff.
This is the influence of the senior pastor. I have served in full-time ministry since 1990. Most of that time I served as the Associate Pastor, Discipleship Pastor, Vice President, and now outsourced Life Group Pastor. What I’ve learned is that even if I said the very same words as the senior pastor, I would only get 30 percent of the result. How do I know? I cast vision for groups in my church in California for seven years and connected 30 percent of our adults into groups. That number was no coincidence. The day my senior pastor invited people to host a group, we doubled our groups in one day.
In the two alignment series at Mount Hope this year, groups grew from 29 at the start to 53 groups in the first series. Then in Fall 2021, groups went from 53 to 83. When student ministry groups under Pastor Peter Reeves as well as support groups under Pastor Josh Goodman were added in, Mount Hope peaked so far at 99 groups and 59 percent of the congregation connected into groups.
The Church Created Their Own Curriculum
In order to get more people into groups and raise the value of small groups at Mount Hope, the church launched two alignment series based on the sermon series. One series ran in the spring of 2021 (May-June). A second series ran in fall 2021 (September-October). A third series is being produced now for new year 2022. This seems like a lot to create, but several important factors drove all of this forward.
First, Pastor Kevin recognized that if the groups were aligned with where the teaching team taught on the weekend, the people would follow along. For most people who aren’t connected to groups, the reason they attend worship services is because of the senior pastor’s teaching. When you connect the small group study with the senior pastor’s teaching, you are giving your people more of what they already want.
Second, Pastor Kevin shares the pulpit with a qualified team of men and women who serve alongside him. Rather than creating every lesson for every aligned small group study, the teaching pastors created the video teaching for each week they preached. This created both continuity between the pulpit and the group study as well as shared responsibility for creating the resource.
Third, the church enlisted the help of Executive Pastor Joe Mead, Communications Director Roger Ackerman, and their outsourced Life Group Pastor to create either a downloadable resource (Spring 2021) or a full study guide (Fall 2021 and New Year 2022) to accompany the video teaching. Again, with a team approach, the church has produced three high quality small group studies in just nine months along with regular sermon discussion questions for the weeks between alignment series.
Lastly, the church made a consistent effort for groups with a sequence of small group alignments. Since they did not have a strong track record with groups, the consistency of offering three alignment series in one 12 month period showed the congregation that Mount Hope is serious about groups. Also, the people who might have been reluctant when the first series was announced joined the second series. And, those who were skeptical haven’t joined yet, but should warm up to the third series in New Year 2022.
Leadership Requirements Were Delayed
Prior to 2021, Life Group Leaders had to meet some stringent leadership requirements in order to start a group. Candidates needed to complete Growth Track and become church members in addition to completing a 12-part online or in-person leadership course called Accelerate. To maximize the number of new hosts, the church leadership chose to delay the requirements. This gave folks a chance to test drive a group before they decided to move forward. Now that many groups have completed one to two alignment series, these requirements are being gently reintroduced by invitation for those who have found their niche in leading a Life Group.
Every New Leader Connected to a Coach
There is a risk to starting groups with unproven group leaders. There I said it. It’s a calculated risk, in that, only about 2 percent of the people recruited in over 1,500 churches in the last 17 years have been any kind of a problem. And, by problem, I simply mean having a warm pastoral conversation about an issue they might be struggling with. To reduce the risk and to help more groups get started, each new leader was given an experienced leader to walk alongside them from when they first attended the briefing through the end of the alignment series. This experienced leader made a phone call to the new leader once a week to answer their questions, encourage them, and see how they were doing. This was also a great format for identifying and recruiting new on-going coaches. (Here’s more on why coaching matters).
The Rest of the Story
Mount Hope has accomplished a lot in building their Life Groups through a very difficult year. But, rather than waiting for everything to get back to normal (which it’s not so start leading the church you have), the pastors at Mount Hope are moving forward in leading the church they have into community, care, and growth through their Life Groups.

By Allen White Almost every small group pastor or director will agree coaching small group leaders is important. Yet, many of those pastors would also admit they don’t know how to adequately coach their small group leaders. Having tried and failed at various coaching structures many times myself, I have found three key issues in unsuccessful (and eventually successful) coaching. Unclear Expectations Many coaching structures fail simply because no one knows what a coach is supposed to do. Is the coach an administrator or record keeper? Is the coach a trainer? Is the coach a figurehead so we can say we have a coaching structure? What do we expect our coaches to do? If we need coaches to train leaders, then why are small group pastors still running centralized training meetings? Do we really need coaches to collect rosters and reports? Don’t we live in the 21st century? After all, churchteams.com will solve all of these administrative issues. (In an effort for full disclosure, I believe ChurchTeams is the best small groups’ database on the planet. Boyd Pelley did not pay me to say that. He did buy me an ice cream once.) What do we need coaches to do? We need coaches to do the things we can’t do ourselves. If we had, say, five small groups, then what would we do with those leaders? We’d call them on a regular basis. We’d get together for a cup of coffee. We would personally encourage them, answer their questions, and pray for them. We would invest in the relationship. What if our coaches started there? Coaching is based on relationship. If there’s no relationship, not much coaching will take place. Unreasonable Requirements A friend of mind called me a while back. He was frustrated because many of his coaches were quitting. I asked him what he was asking them to do. He wanted his volunteer coaches to hold a monthly training meeting with their leaders on the church campus. Then, I asked him if he’d ever driven in his city? This was a major metropolitan area. So, think of requiring volunteer small group coaches to hold monthly training meetings in the middle of one of the 10 largest cities in the U.S. It wasn’t working, and his coaches were quitting. Face to face meetings are great. If you can pull them off with all of your leaders together, that’s really great. But, most people can’t. Fortunately, there are some alternatives. Why not meet “together” with small group leaders on freeconference.com or Skype? Every day I coach small group pastors across the country over the phone or by teleconference. I’ve met few of them in person, but we connect on a weekly basis. We have a relationship, and they have seen success in growing their groups. This works with leaders locally too. Facetime is necessary (the real, in-person version). Again, coaching is built on a relationship. But, maybe the face to face meetings are with one or two group leaders and not all of them. We can use other means to connect at other times. Don’t get me wrong. I am not advocating a simple “Like” on Facebook or a bulk email to all of the leaders at once. The connection must be personal to grow the relationship. Lack of Accountability None of us likes to make people uncomfortable. Some of us avoid this discomfort to the point of not asking our coaches if they’re coaching. Then, we discover not much coaching is taking place. We shouldn’t be surprised. Only what we supervise gets done. Now, we don’t have to come down on our coaches like a ton of bricks, but we do need to ask. Rather than asking, “Have you contacted your leaders?” we should assume the good, qualified people we recruited to coach are actually coaching. The question could go like this, “What are you learning from your leaders?” They won’t get defensive. They might respond, “Well, I haven’t contacted any of them lately.” That’s okay. Give them a deadline, “I understand you’re busy, but connect with your leaders in the next two weeks, then I’ll check-in with you again.” Presuming the best about our coaches both honors and motivates them. Giving them accountability helps them keep their commitment to coaching and eliminates the guilt of not fulfilling their commitment. Effective Coaching Effective, motivated coaches need direction that is clear, reasonable, and accountable. How do I know? A good coach taught me that…as he was resigning. Do your coaches know your expectations? Do you know your expectations? Are your requirements reasonable? And, if it’s truly important, are you holding them accountable? These three simple words will transform your coaching structure.

What do you do with the dozens or hundreds of leaders you’ve recruited and the groups they started? Why are your groups declining after so much success? You’re not alone. What worked yesterday is failing you today. After living for years with the frustration of mature people who were well qualified to lead feeling rather unqualified, we made some radical changes. An invitation to leader training is not appealing to those who don’t consider themselves to be leaders. How do you get them to see they really can lead well, if they won’t even give it a try? We had to change the entry point. We reversed the order. Training became second. Leading was first, but we didn’t call it that. At first, we asked people to HOST a group: Heart open to God, Open your home, Serve some snacks, and Turn on the VCR…you could be a star! Then, our people discovered that “HOST” just meant “leader.” Now what? We went undercover. As our people were given permission and opportunity, we invited them to “get together with their friends and do a study.” We were asking them to LEAD a GROUP without using those words. After all, if they could gather their friends for a short-term study, they had the stuff to lead a group. We just didn’t call it that. If the HOST model brought us dozens of new groups, then this new way brought us hundreds of new groups. But, an unintended consequence rose up. People were condition to both a low level of commitment and a short-term experience. One church I’m working with called their groups “burst groups.” These intentionally met for six weeks, then disappeared as quickly as they started. On-going groups weren’t even a consideration. Yes, people would join groups when a campaign was offered, but the reality was this church was only discipling their people in groups about 12 weeks per year. Sure, it was better than nothing, but it was also practically nothing. Another church recently contacted me. They’ve faithfully launched short-term campaigns for six years now, but each campaign sees a smaller return. Their groups were in disarray. Coaching was non-existent. The thought of an on-going discipleship strategy seemed like wishful thinking. A good idea had definitely gone bad. How did we get here? The alignment series and campaign that helped us rapidly recruit leaders and connect people into groups outlived it’s lifespan. The HOST strategy wasn’t supposed to be the answer to starting groups 15 years after 40 Days of Purpose. They never grew up. They didn’t mature. These groups didn’t produce what they were supposed to. The strategies weren’t wrong. They did exactly what they were supposed to do for a couple of years. They were never met to go on for a decade. What’s the fix? We have to go back to all of those things we delayed for the six week campaign: requirements, training, coaching, leadership development, and discipleship training while maintaining momentum. You can’t lower the bar and leave it low. What was delayed initially must be reintroduced in the group leader’s first year! How did we miss that? I want to help you. I am starting a completely different type of coaching group for 2018. We will explore how to turn our short-term groups into long-term groups and how to put our leaders and groups on a pathway toward growth and maturity. Your people are ready for a challenge. We made it easy to start, but now we must lead them into something more. We can no longer treat all of groups the same. While we will always start new groups with campaigns and short-term experiences, we won’t leave them there. In this new coaching group, we will go deep on:
“Converting” short-term groups to long-term groups.
Challenging group leaders toward deeper commitment.
A Curriculum Pathway.
Small Group Life Cycles.
Mission, Outreach, Evangelism.
And wherever else we need to go.
The bottom line is that it’s time to grow up your groups and leaders. What has gotten you this far will not serve you and your church well in the years ahead. Always start new groups. But, what are you leading them toward? I’m calling this new group: Exponential Growth Coaching. This coaching group will run January – December 2018. By Allen White Exponential Groups is not so much a strategy or model as it is a focus and an attitude. Your focus determines your result. Exponential results require exponential thinking. What are you thinking about?
1. Are You Focused on Group Members?
If your focus is connecting people into groups, you are not thinking exponentially. Your groups are growing by addition. Think about it. You handpick the leaders and train them. You collect sign up cards or have a website to connect people into groups. It’s not a bad way to go, except that you work hard to start a few groups at a time or to plug people into groups only to find the leader doesn’t call the prospective members, the new members don’t show, or they do show, but they don’t stick with the group. Now, you can arrange the connections by geography, affinity, age, hobby, and so on, but let’s face it: growth by addition is a lot of work with very few results. Just the administrative task of processing all of those sign up cards is nightmare enough. Then, you face the heartbreaking result of how ineffective all of your efforts were. It’s time to change your focus.
2. Are Your Focused on Group Leaders?
If your focus is on group leaders developing apprentices and multiplying, dividing, or splitting your groups, your focus is not exponential. Your groups might be growing by multiplication…maybe. At one point, I had encouraged, challenged, and possibly threatened my group leaders to find an apprentice for seven years. They couldn’t find one. No one in their groups looked like an apprentice. The irony was that I recruited members out of their group to train to become leaders, so we could at least continue growing by addition. Finally, one of my leaders, Carlos, trained an apprentice and launched a new group. After seven years of effort, that was the only one. Some multiplication, huh? Now there are places where this focus is successful, but I have found this is less common. If this is what you’re doing, and it’s working for you, then you might not need to listen to me. Multiply away, but you’re still not thinking exponentially.
3. Are Your Focused on Church-wide Campaigns?
If your focus is on recruiting leaders, you still aren’t thinking exponentially. Maybe your pastor makes the cattle call for leaders or hosts to lead your next church-wide campaign. Now this thinking is more exponential than addition or multiplication, it’s on the right track, but it’s still not there. On the positive side, church-wide campaigns delay the requirements for leadership, so there are more potential leaders. These leaders self-identify, which eliminates the task of recruiting. They can even gather their own groups. After all, followers are the requirement for leadership. As John Maxwell says, “If you think you’re a leader and have no followers, you’re only taking a walk.” The other thing a campaign brings is a easy to use tool, like a video-based curriculum, which enables the new leader to be more friendly than scholarly, but it also maintains quality, because you have determined what is being taught in the group. The non-teacher feels good about teaching, and pastors feel good about letting them lead. But, when the campaign ends, even if the groups continue on with another study, this growth is still more like multiplication and less like exponential. It has the potential to be exponential, but it’s not there. The goal is usually to connect 100 percent of the people into groups. But, what if this thinking is too small?
4. Are You Thinking Exponentially?
Exponential thinking is a shift in how we view our congregations. Are they sheep who need a shepherd? Can their needs only be met by a pastor? Careful: that might betray some co-dependency on your part. Is your congregation full of people who are unqualified to lead? How do you see them? Some pastors see their congregations as an audience. The people are given worship and teaching on Sunday. They receive Bible studies throughout the week. The pastors direct the ministries they serve in. The people are cared for by the pastors: hospital visits, counseling sessions, cups of coffee. For some pastors this is a comfortable situation. Then, your church grows beyond 10 people, and you have a problem. But, what if your congregation wasn’t an audience to be served, but an army to be empowered? What if every person in your church was empowered to gather a few people, maybe just one person, and do something intentional about their spiritual growth? What if pastors focused more on equipping people and not doing the ministry themselves? Please keep your excuses at bay for a minute and dream with me. If everyone — church member or attender — is leading a group, who is in their groups? Good question. People who are not in your church. This doesn’t mean stealing sheep from another flock. There are plenty of people with stressful lives, marriage problems, parenting challenges, life controlling problems, and spiritual questions who could be invited to these groups. The challenge is providing resources that are biblical, yet less churchy to those who need help. I’ve seen glimpses of this. Neighbors gathered. People with similar hobbies and interests. Whether the group is the Holy Smokers in South Carolina who make barbeque or the Holy Smokes in Colorado who light up cigars. I’ve seen commuters on the same morning train doing a Bible study and coworkers meeting at lunch. This doesn’t need to be coerced. This doesn’t require a grand strategy. It only requires a shift in the pastor’s thinking and an opportunity for their people to lead a “group.” Not everyone will do this all at once. In fact, I’ve never seen 100 percent of any church do anything all at once. Start with your innovators — that 4 percent who are willing to try anything. Then, tell their stories to your early adopters, the next 12 percent. Now, you have 16 percent of your church leading. If you’ve got 16 percent leading, then you’re becoming exponential already. They will influenced the next 34 percent of early mid-adopters. You’ve made it past 50 percent. The other half will take a little more time, but it’s worth it. God wants to use your people. Whether you focus on addition or multiplication, imagine how God could use them. But, imagine if the impact of your people touching the lives a four, six, ten, or twelve people outside of your church. Imagine. That’s exponential.
By Allen White A few days ago, I introduced the idea of the Microsite Church here on the blog. These are video “campuses” just like a multisite campus, except they can meet in much smaller places. Here are three reasons to consider them: 1. A Geographical Reason. The planning, budget and staff needed to launch a multisite campus in either a permanent or rented facility is quite an investment. While launching a campus in a small city or metropolitan area is a no brainer, launching in a small town or a rural community is indeed more of a “brainer.” If a church will repurpose the content currently used for its multisite campuses into a living room friendly version, a campus can meet in any town in any place in the world. In fact, a microsite campus could be the trial balloon for a multisite campus down the road or it can be a tool to reach a community that you haven’t reached before. 2. A Demographic Reason. Microsite campuses don’t have to be limited to remote areas. Think about how a microsite campus could serve even in a community that already has a multisite campus. Why would you need them? Getting to church is hard for some people. Job schedules, special needs children, health issues and other reasons make it difficult to travel or maybe even to fit in at a large campus. With microsite, you can bring the service to them. Some might object by asking why an online campus couldn’t serve them just as well. I am all in favor of using the internet to reach people. In fact, I had an online small group on CompuServe in 1992. But watching a service online is much different than worshipping in a community of believers. Issues that isolate people shouldn’t keep them out of a church community either. Microsite campuses are certainly a possible solution. 3. A Political Reason. I spent some time with the pastors of an awesome, rapidly growing megachurch in a metropolitan area recently. They are reaching the lost in powerful ways. But, there is one limiting factor — their city won’t allow them to build on the 400 acres they actually own! The political climate is completely unfavorable. Multisite could be the answer, but in this political environment, that could be shot down too. I made an offhand remark to them. My friends would be disappointed if I hadn’t. I said, “Maybe it’s time to just go underground.” I know that thought seems radical and extreme. It’s something we might imagine only under a dictator or a Communist regime. But, let’s face it, the church has lost the culture war and is living in an exceedingly secular climate. Microsite could serve two purposes here. The first is unbelievers who are invited to a microsite could not only experience the service, but see the Gospel lived out in the lives of the group gathered at the campus. Rather than watching the service projected on a large screen, their experience is more up close and personal. Second, it’s not illegal anywhere that I know of to have a dozen or so people over to your house. Some HOA’s might have parking restrictions. You’d have to abide by that, but it’s not impossible. Campuses would only be limited by the number of willing members who would open their homes to one. The final reason to consider microsite is that one the code is cracked for your first microsite campus, you have a unit of one. If it can work in one home, it can work in many homes.
