By Allen White The new year is an awesome time for new starts. Everyone is planning to lose weight, lose debt, learn a foreign language, and of course, grow in their faith. The new year is an ideal time to start new groups too. Why not leverage the momentum before mid-February hits and new year’s resolutions crash and burn? The way you launch groups in the new year, however, will greatly affect your success. While this is an ideal time to form new groups, how and when you form groups will largely determine whether or not those groups last for more than one series, or in some cases, even get started. Here are some mistakes to avoid in new year’s launches. Mistake #1: Launching in Early January. Senior pastors love to start new sermon series after the first of the year. While the first Sunday of the year may be for vision casting or giving a “State of the Church” address, when it gets to the second Sunday, they are ready to get their preach on and dive into a new series. This is great for sermon series timing, but terrible for group timing. If your church launches groups in early January, it forces you to form groups in December. Have you lived through a December at church? No one is thinking about January. If they were, then they wouldn’t be buying so many Christmas presents on their credit cards. Over the years, I’ve tried to recruit and train new small group leaders in December. I’ve also found myself standing in an empty room wondering if I had missed God’s calling on my life. People don’t think about the new year until they are actually in the new year. To effectively launch groups in January, you need to use the first three weeks to form groups, then launch in late January, or better yet, launch in early February. Mistake #2: Failing to Leverage the Christian Holiday of Super Bowl Sunday. I know some of you might immediately be objecting to associating something as holy and spiritual as a small group with something as hedonistic as Super Bowl Sunday. After all, promoting anything about the Super Bowl will only weaken the attendance of the Sunday night service. At least, that’s the way I grew up. But, think about this: how would your members respond to the idea of small groups if it resembled something that looked more like their Super Bowl parties and less like what they fear a small group might be? No one calls the church to see who they should invite to a Super Bowl party. They invite their friends, co-workers, neighbors and family members. That’s the same group they should invite to their, well, group. In fact, if groups were launched after the Super Bowl, maybe the Super Bowl party could serve as an “open house” for a group and then the next week, the study could start. You may be saying, “Well, not every Super Bowl party would be suitable to introduce people to small groups. They might overeat or something and be a bad witness.” These things could happen. But, what if a small group became more “normal” to the average Christian’s life?. That would be a huge win. Mistake #3: Launching Groups in January without an Easter Plan. The downfall of most church-wide campaigns, including some I’ve launched over the years, is you can experience great success for 6 weeks, then the whole thing falls off the cliff. But, it doesn’t have to. If in the middle of your post-Super Bowl series (formerly called “New Year’s series”), you announced a next step series which would run between the Christian holidays of Easter Sunday and Memorial Day, you could easily retain 80 percent of the groups that start in your Super Bowl series. By offering a next step, your groups are given a good reason to stay together. Now, if your church is about to launch groups this Sunday, it might be time to take a timeout and regroup. Call an audible. Do what you need to do before you have to throw a Hail Mary or punt! If you try this, you should get at least 50 percent of your people connected into groups. If you don’t, call me. Some know me as the guy who wrote an article about Robin Williams that half a million people read. And, some know me as the Vice President of Lifetogether Ministries. Lifetogether has had an amazing 12 months. Wood, General Superintendent of the Assemblies of God, and In the Gap by Pastor Wilfredo (Choco) De Jesus. And, I’m forgetting a bunch of others. I am not a video producer. I am an executive producer, which means I solve the problems and pay the bills. While it was fun developing these projects, the greater fun for me is coaching churches who are launching small groups using these curriculum titles. It’s not about numbers. For me, it’s about an ordinary believer gathering a few friends around a user friendly curriculum and experiencing God using them to serve others. That’s why I do this every day. Video-based small group curriculum has been with us for about a decade now. Early innovators like Rick Warren and Brett Eastman at Saddleback Church brought the local pastor into the living room. Brett went on to found Lifetogether.com, which has sold about 4 million units to date. Many other video-based studies have followed and have succeeded. With all of the professionally produced video curriculum out there, why would a church want to create their own? While well-known pastors have produced some excellent studies, your pastor’s face on the screen presents some strong advantages for your congregation.
1. Takes the Weekend into the Week. The hustle and bustle of life tends to edge out the Sunday morning sermon after a day or so. While some sermons are remembered better than others, most are long forgotten by mid-week. By providing small groups with studies based on the weekend message, the points made on Sunday can take deeper root. By creating space in the small group to review the weekend message via a short video (no more than 10 minutes), the group has a chance to review the points, ask questions, discuss issues and make a specific application to their lives. Giving groups the opportunity to think about the message and what it means to them causes the group members to retain more. In groups they can involve more of themselves in the teaching. Rather than simply listening and maybe taking notes, group members can wrestle with hard questions and get the encouragement and accountability they need to live out the message. 2. Engages the Senior Pastor’s Teaching Gift. A senior pastor without a teaching gift is not a senior pastor for long. This is the most public and most personal role of any senior pastor. Speaking is hard work. Even the most gifted teachers spend hours gathering material, studying, collecting illustrations, and polishing their messages. Once Sunday is finished, for most pastors, the countdown clock to next week’s sermon begins. The one they worked so hard on for this week is now a thing of the past. But, it doesn’t have to be. What if the pastor could sit down in a living room with his church members and teach them the part he couldn’t get to on Sunday morning? What if in that circle the pastor could share his heart about what the Bible passage means and what it would mean if people started obeying it? A video-based curriculum can breathe new life into a message destined for the archives. Not only will the congregation learn more, but the message will go farther through the group. 3. Elevates the Role of Groups. For most churchgoers, the initial draw to a church is the pastor’s teaching and the music. As hard as the other church staff work in their roles, this is the simple truth. Other than Jesus Himself, the senior pastor plays a highly significant role in the spiritual lives of his congregation. By connecting the small group study to the weekend message, you can leverage the influence of the senior pastor in leading his people to connect in small groups. Once the pastor has created a video curriculum, his next question will be “How do we use this? How do we recruit more leaders? How do we get people into groups?” Don’t you want your senior pastor asking those questions? What’s important to the senior pastor will be what’s important to the congregation. Bulletins, video announcements, website – none of these come close to having the #1 influencer in the church direct the congregation. When the pastor asks for people to host groups, people will host groups. When the pastor invites members to join groups, members will join groups. When E.F. Hutton talks… I learned this lesson about a decade ago. I had spent seven years recruiting and training leaders only to find 30 percent of our congregation in groups. But, the first time our senior pastor stood up and asked for host homes, we doubled our groups in one day. I never looked back. He did all of the recruiting and leading from that point forward. 4. Moves the Weekend Message Beyond the Church Walls. When church members invite their friends, neighbors, co-workers, relatives and others to join them for a church-produced Bible study, the senior pastor is introduced to many more people than actually attend the church on Sunday. In homes, workplaces, Starbucks and even commuter trains, the pastor’s teaching goes out to many new people. Often new people will meet the pastor via video before they meet him in person. But, the transition from the living room to the church auditorium now is not quite as daunting. New folks feel they’ve already met the pastor through the weekly group studies. And, don’t tell the group hosts and leaders, but they’re actually doing evangelism. Shhh. 5. Puts Group Multiplication on Steroids. A DVD curriculum is easy to use. In fact, someone who has never led before simply needs to follow the instructions. The teaching on the DVD provides the wisdom and expertise. The questions in the book provide the pathway for a great discussion. Pushing play and reading questions is not so hard. Think about this: every person in your church has friends. The people who are less involved in the church will actually have far more friends outside of the church. What if your church members each gathered a group of 8-10 people for a video-based study featuring your senior pastor? Could a church of 100 members reach 1,000 people? What about a church of 1,000 going after 10,000? What about a church of 13,000 reaching over 100,000? Is it possible? The Bible says all things are possible with God. Almost every small group pastor or director will agree coaching small group leaders is important. Yet, many of those pastors would also admit they don’t know how to adequately coach their small group leaders. Having tried and failed at various coaching structures many times myself, I have found three key issues in unsuccessful (and eventually successful) coaching.
Unclear Expectations
Many coaching structures fail simply because no one knows what a coach is supposed to do. Is the coach an administrator or record keeper? Is the coach a trainer? Is the coach a figurehead so we can say we have a coaching structure? What do we expect our coaches to do?
If we need coaches to train leaders, then why are small group pastors still running centralized training meetings? Do we really need coaches to collect rosters and reports? Don’t we live in the 21st century? After all, churchteams.com will solve all of these administrative issues. (In an effort for full disclosure, I believe ChurchTeams is the best small groups’ database on the planet. Boyd Pelley did not pay me to say that. He did buy me an ice cream once.)
What do we need coaches to do? We need coaches to do the things we can’t do ourselves. If we had, say, five small groups, then what would we do with those leaders? We’d call them on a regular basis. We’d get together for a cup of coffee. We would personally encourage them, answer their questions, and pray for them. We would invest in the relationship. What if our coaches started there? Coaching is based on relationship. If there’s no relationship, not much coaching will take place.
Unreasonable Requirements
A friend of mind called me a while back. He was frustrated because many of his coaches were quitting. I asked him what he was asking them to do. He wanted his volunteer coaches to hold a monthly training meeting with their leaders on the church campus. Then, I asked him if he’d ever driven in his city? This was a major metropolitan area. So, think of requiring volunteer small group coaches to hold monthly training meetings in the middle of one of the 10 largest cities in the U.S. It wasn’t working, and his coaches were quitting.
Face to face meetings are great. If you can pull them off with all of your leaders together, that’s really great. But, most people can’t. Fortunately, there are some alternatives.
Why not meet “together” with small group leaders on freeconference.com or Skype? Every day I coach small group pastors across the country over the phone or by teleconference. I’ve met few of them in person, but we connect on a weekly basis. We have a relationship, and they have seen success in growing their groups. This works with leaders locally too.
Facetime is necessary (the real, in-person version). Again, coaching is built on a relationship. But, maybe the face to face meetings are with one or two group leaders and not all of them. We can use other means to connect at other times. Don’t get me wrong. I am not advocating a simple “Like” on Facebook or a bulk email to all of the leaders at once. The connection must be personal to grow the relationship.
Lack of Accountability
None of us likes to make people uncomfortable. Some of us avoid this discomfort to the point of not asking our coaches if they’re coaching. Then, we discover not much coaching is taking place. We shouldn’t be surprised.
Only what we supervise gets done. Now, we don’t have to come down on our coaches like a ton of bricks, but we do need to ask. Rather than asking, “Have you contacted your leaders?” we should assume the good, qualified people we recruited to coach are actually coaching. The question could go like this, “What are you learning from your leaders?” They won’t get defensive.
They might respond, “Well, I haven’t contacted any of them lately.” That’s okay. Give them a deadline, “I understand you’re busy, but connect with your leaders in the next two weeks, then I’ll check-in with you again.” Presuming the best about our coaches both honors and motivates them. Giving them accountability helps them keep their commitment to coaching and eliminates the guilt of not fulfilling their commitment.
Effective Coaching
Effective, motivated coaches need direction that is clear, reasonable, and accountable. How do I know? A good coach taught me that…as he was resigning. Do your coaches know your expectations? Do you know your expectations? Are your requirements reasonable? And, if it’s truly important, are you holding them accountable? These three simple words will transform your coaching structure.
By Allen White When you think about such a large scale small group ministry like the one at Saddleback Church, it’s a little hard to wrap your mind around. How could a church of 25,000 or so on the weekend have over 50,000 connected in small groups? A ministry of that size doesn’t sound like small groups. It sounds like a decent sized town. Sure, any church can get a bunch of people into groups for a short-term church-wide campaign, but how does Saddleback keep the arrow moving up and to the right? If these were temporary, thrown together groups, then you would expect them to disband as quickly as they formed. What’s the secret? What makes a good group system? Trained, motivated leaders. Visionary direction. Welcoming groups. Growing group members. Any or all of these descriptions would produce effective groups. But, there is one word that captures all of this and is the secret to Saddleback’s small group success: Health. Balancing the biblical purposes of fellowship, discipleship, ministry, worship and evangelism creates healthy groups, which in turn produce healthy group members. Leading Small Groups with Purpose is a multifaceted resource. Steve Gladen not only gives the theory of small group ministry, he offers practical next steps to hit the group where the rubber meets the road. Whether a group has just started or has been together for a long time, each topic contains Crawl, Walk and Run steps to integrate the biblical purposes in the group, thus producing group health. This book is not over any leader’s head and is certainly not beneath any leader either. Beyond the tools Steve offers in the book, he points the reader to many tools available on the web as well as quite a number of other resources. The book even comes with a small group assessment tool created by Dr. Les Parrott, which addresses group dynamics. In practical, honest and humorous ways, Steve cleverly relates many stories from his own group experiences to convey his points. Having learned from the laboratory of over 5,000 groups at Saddleback Church, 30 years of ministry experience, and especially his own small group, this book speaks to the heart of small group leaders from a small group leader. While leading one of the largest small group ministries in the country, Steve is a small group leader through and through. My only objection to this book is the author’s support of the Anaheim Angels in the World Series. Being a long time San Francisco Giants fan, I believe there never should have been a Game 7 in that Series. Other than this significant difference in core values, I’m a big fan of this book. Every small group member, whether new or experienced, will benefit from this book. If you’re a group leader who feels a bit like you’re on your own, this book will serve as the small group pastor that you wish you had. If you are a small group pastor or director, do yourself a favor and buy a case of these books and hand them out to your leaders ASAP.
