Many pastors are interested in creating their own video-based curriculum. But, they put it on the backburner because they feel the pressure of creating the next Purpose-Driven Life. Let me relieve some pressure for you – that’s not going to happen. There is both good and bad news in that statement.
The bad news is that you’re probably not in line to write the second bestselling non-fiction book of all time (second only to the Bible). But, the good news is you have content. When you think about your sermon files, digital, analog, or otherwise, you are loaded with content. But, how do you repurpose your vast content into curriculum?
1. Pick a Dominate Theme.
What are you passionate about? Look at the recurring themes in your past sermons and series. Do you teach about leadership, relationships, marriage, parenting, spiritual gifts, finances, or evangelism? What topics get you the most excited?
Several years back, we were working with a pastor in Bakersfield, California who wanted to write a book and video-based curriculum on relationships. His small group pastor and his assistant went treasure hunting for past sermons on the theme. They came up with an extra large banker’s box full of sermon files. The content was there. Now, it needed to be organized.
2. Choose Six Big Categories within the Theme.
For a series on relationships, the material could be sorted into “stacks” of topics like Connection, Communication, Conflict, Care…you can come up with two more categories beginning with the letter C. (I was headed toward cucumber and calamari.)
Once the content is sorted, then choose one key verse for each category and a few supplemental verses. I’m old school. I believe a Bible study should be based on the Bible.
If sermons are only available as audio or video files, get the sermons transcribed. A service like rev.com is accurate, efficient, and affordable. (It’s what I use).
3. Get to Work on Your Video Scripts.
Take the six categories and their verses and write a 10-minute script on each topic. Since sermons are often 30-45 minutes, then you’ll need to dial back the content. Videos longer than 10 minutes tend to become passive and will cause group members to zone out. Keep them engaged by keeping the video short.
After your scripts have been reviewed by the senior pastor, then prepare for your video shoot. Take the production as far as you can go. You can’t compete with professional studios, but your pastor on camera is far more meaningful than high production value. Don’t try to out Netflix, Netflix. Even if your videographers create amazing video, small group curriculum video is a different genre. It’s a bit of a learning curve, but help is available.
One word of advice: If you are planning to launch a New Year’s series with your own curriculum, shoot the video in mid-October to mid-November. If you wait until January, it’s too late. If your series will launch after Easter, then you should shoot the video in February. If your series is for Fall, then shoot in May/June, before everyone heads off for vacation. Don’t wait until August, or you’ll be in the weeds.
4. Write the Study.
Once the video is shot, then it’s time to write the lessons. I prefer to write after the shoot, because the video doesn’t change. Some pastors will want to see the study guide content before the shoot. Do whatever your pastor wants to do, but if you can write after the shoot, it will save you from a rewrite.
You know what curriculum is, so I don’t need to explain that. But, as you write in conjunction with the video, don’t ask obvious questions. Also, it’s a waste of time to ask questions about the main passage, since your pastor explained what the main passage means in the video. Nobody’s answer will top the pastor’s answer.
Write questions pointed toward how the group members’ personal experiences connect with the topic. Focus toward application. Your goal is to hit where the rubber meets the road, not where the rubber meets the air. Include some direct quotes from the video and base questions on these quotes. This will show the tie between the study guide and the videos.
Before you think about the design, decide on the format(s) for your curriculum. Will you offer printed study guides? Services like CreateSpace/Kindle Direct Publishing offer affordable print-on-demand services. If you use a service like this, download their guidelines and templates to make sure your designer is designing the book correctly. You might also consider your local printer. If your printer doesn’t print books, they probably have a relationship with another company who does. Again, begin with the end in mind. Start with the print specs and make sure your designer has these.
If your church has its own graphic designer, then start bringing him or her Starbucks every day starting immediately. Seriously, allow plenty of lead time. Keep in mind, most church graphic designers are overburdened with projects.
If you don’t have a graphic designer on staff, consider using a member of your congregation who may volunteer their time. Word to the wise: Look at samples of their work before you agree to let them design your book. If their work is a match, then proceed. If not, then a gentle refusal is in order. Even if you decide to use a member to design your book, only commit to one design project. If the person does great work and is easy to work with, then maybe use them again. If the work is not great or if the person is difficult, then count the cost before you use them again.

Nothing will accelerate your group launch faster than the right topic. When you choose a theme for an alignment series that is a common felt need in your congregation and your community, people will run to join groups. But, the reverse can also be true. Choosing the wrong topic will drive them away.
1. More “Mature” Topics Will Limit Your Launch
Several years ago, I was working with a church that started every year with a 21 day fast. They wanted to design a curriculum to support the fast. While I would never attempt to talk a church out of such a significant initiative, I did caution them that forming new groups might be a little challenging. On the bright side, the refreshments would be very easy. They started a handful of new groups for their members and had a great experience with their fast. But, they were far from involving the entire congregation.
Some topics are for more mature believers rather than for people in the community who may have never darkened the door of your church. Anything to do with money: budgeting, giving, generosity, capital campaigns, and so on are challenging to form groups around. While many people need help managing their finances, too many evangelists desiring $65 million jets have created a poor association between the church and money for most of the world. Don’t go there.
Other topics like evangelism, spiritual disciplines, and spiritual gifts are great for the congregation, but probably won’t draw much interest from the community. There are ways to promote these topics more indirectly.
Instead of creating an alignment series around a capital campaign, why not create a series around what the church is raising money for? If the church is taking new initiatives to help the poor or become a resource in the community, then these are the topics to promote. Maybe the church is investing in the next generation. People are very concerned about the world their children will grow up in. They can get behind the vision of the church to reach the community, and then they might even give.
Instead of creating curriculum to teach your people evangelism, why not produce a series that is evangelistic? Talk about the needs in the community. You could even include a presentation of the Gospel. You could do evangelism with the curriculum rather than teaching how to do evangelism. A series like All In focuses on the story of Jesus and offers the Gospel message.
There are ways to introduce mature topics to a broader group. But, the largest group launches come from topics that touch a nerve.
2. Felt Need Topics Will Attract People Who Need Help
When you talk to your neighbors and others in your community, what are they concerned about? Many people struggle in their relationships, their marriages, and their parenting. These are great felt need topics which can reach a broad audience.
People also deal with anxiety, worry, and stress. Some feel like giving up or are lost in even successful careers. What will bring them meaning and hope? Anthony Bourdain, the celebrity chef who recently committed suicide once asked, “What do you do after your dreams have come true?” Even those who seem to have it all often feel a deep void. How can your series help them?
Of course, the granddaddy of all church-wide campaigns is The Purpose-Driven Life by Rick Warren. Other series which have drawn in the community include Kerry Shooks’ One Month to Live, Live Like Your Dying, and Half Time by Bob Buford. I’ve worked with churches to produce series that deal with leaving a legacy, common fears, hope, or ambition that have helped some churches more than double their current numbers of groups. A couple of churches now have twice as many people in groups than they have in weekend attendance.
3. What is Your Senior Pastor Passionate About?
The best topic you can choose for a successful curriculum and group launch is the idea that your pastor is the most passionate about. Does he have a life message or dominate them he speaks about often? Does she have a clear direction on what the Fall series should be? The best topic is not necessarily the hottest topic to the church, but the hottest topic for your pastor.
Once you have that direction, you don’t have to start with a blank piece of paper. Most pastors have files full of sermons they’ve preached over the course of their ministries. There is no shortage of content. Why not research the pastor’s hot topic in past sermon files? You’ll be surprised what you come up with.
And, remember, you’re not creating the next Purpose-Driven Life! Your study may not make the bestseller list, but your pastor’s teaching on your video-based curriculum will be very popular with your congregation. What’s even better is that when your felt need topic draws in the friends, neighbors, and co-workers of your members into groups, they will be introduced to your pastor through the video curriculum. When these new folks are invited to church, they will feel like they already know your pastor from the videos!

The topic will make or break your next alignment. Where are you headed?
Over the last 26 years, I’ve served two senior pastors and one Brett Eastman. My titles started as Minister of Christian Education, then Associate Pastor, then Executive Director, then Discipleship Pastor, and at last, Vice President. A year ago I became President of my own organization. Finally, I’m the top dog. Of course, at this point, there are no other dogs, but that’s okay. Leading from the second chair or a shared second chair with half a dozen other pastors has taught me a different style of leadership. From this vantage point, and from working with over 1,500 churches in the last 11 years, I have learned what your senior pastor wishes you knew about their stance toward small groups.
[Please note: I know there are senior pastors who are both men and women. I struggle with gender-inclusive language, so if I refer to the senior pastor with male pronouns, please forgive me.]
1. Senior pastors don’t think a lot about groups, because they hired you.
As the small group pastor, you should be the most passionate person on your team about groups. If you’re not, you might be in the wrong role. Your senior pastor does not have small groups on the brain like you do. Senior pastors don’t have to, they have folks like you. If your pastor was not in favor of groups, you would not have a job. Whisper to yourself: “My pastor must like groups, then.”
I have met many small group folks over the years who have run themselves ragged over the notion that their senior pastor just won’t get on-board with groups. “If only my senior pastor supported groups more…If only he would talk about groups more…If only he was in a group…” I’m from Kansas, so I’m just going to say it —
Your senior pastor doesn’t need to get on-board with you.
It’s his boat!
If you’re not in his boat, then guess where you are?
2. When small group pastors ask for “airtime” in the weekend services, you put your senior pastor in a predicament.
Now, I’m not a believer that all ministries in a church deserve equal airtime. Read more here. But, senior pastors wrestle with fairness among ministries. They don’t want to play favorites. They don’t want to be in a position where they have to prefer one ministry over another. When you ask for airtime for groups, you are fighting an uphill battle. It’s a battle you should fight, but you need to learn to be strategic about this.
First of all, how do most of the people in your church keep informed about church events? If you don’t know this, find out ASAP. In the last church I served, we had a variety of ways to communication with the congregation. Through an online survey, I discovered that two communication methods stood out over and above every other one: the weekly bulletin and email. At the time, the darling of our church communication was promotional videos that ran before the service. It didn’t take a survey to understand that less than 10% of our 2,500 seat auditorium was filled when the videos played. When the communications department offered to make a video for my small group launch, I declined saying I would prefer something in the bulletin and an email blast. They thought I was just being humble. I knew what actually worked.
Secondly, nothing beats an invitation from the senior pastor from the stage before/during/after the sermon. How do you overcome your pastor’s overarching need for fairness? Put your pastor’s teaching on the curriculum. (There are a variety of ways to do this). When your pastor makes an investment in the curriculum, you are guaranteed to have airtime for groups.
3. If your senior pastor is not in a group, there is a reason.
The experience of a pastor is abnormal in the life of the church. Pastors and church staff don’t experience church the way the members of the church do. Imagine the characters that would show up if there was an open call to join the pastor’s small group. Yikes! I wouldn’t want to be in that group (and I’m a pastor!). An open group for a senior pastor could be risky. If you pressure your senior pastor too far about getting into a group or leading a group, don’t sit around wondering why your pastor won’t get behind groups.
Every pastor is different. One pastor and his wife opened up their home and invited young couples to join their group. Another pastor met with two close friends and didn’t make an open invitation. In both cases, this was the pastor’s group. You have your own story.
Rather than pressure your senior pastor and other staff members to join a group if “they really support small groups,” help them identify the relationships in their lives that could be considered their group. Some may do a study together. Others may not. Either way, the pastor can talk about his group, regardless of the form.
4. Your senior pastor wishes you would relieve the burden instead of adding to it.
Every senior pastor is in favor of ministries that solve problems instead of those that create problems. Learn to solve your church’s problems with groups. What is your senior pastor concerned about? How could groups meet the need? I’m not saying this in the vein of “Let the youth group do it,” and now it’s “let the groups do it.” Rather, sit with your pastor to hear his passions and concerns, then design a way to connect those passions or concerns to groups.
If your church is growing steadily, the concern is for connection and assimilation. Groups can be the answer.
If your Sunday school and adult electives are declining, the concern is over discipleship. Groups can be the answer.
If your church needs more people to serve or give, well, people in groups tend to serve and give more than people not in groups. (For more information, see pages 45-46 in Transformational Groups by Eric Geiger and Ed Stetzer).
The first time we launched groups in a big way in our church in California, my pastor was passionate about The Passion of the Christ. He had already planned a sermon series. Advertising was set. When I asked if we could launch groups off of The Passion, he was fully on-board. (I jumped on his “ship.”) We even created our own homemade video curriculum. When my pastor invited our people to open their homes and do The Passion study, we doubled our groups in one day.
What is your pastor worried about?
What is your pastor passionate about?
How can groups help to relieve the burden or propel the vision?
By virtue of the senior pastor’s role, God speaks and directs the church through him. Get onboard with that vision. Your groups will thrive.
5. The simpler you can make the senior pastor’s involvement, the more they will be open to what you need.
If your pastor is willing to talk about groups in the weekend services, then script out exactly what you want them to say or create bullet points in advance. Then, wait until they need the direction. Some pastors want it ahead of time. Others want it just before the service. Do what works for your pastor rather than wishing your pastor would do what works for you.
At my last church, on the weeks my pastor offered to promote groups, I trotted up the staircase to his study, gave him the list of bullet points, walked through the points, then left him to execute the announcement. He was always spot on. Then, the next Sunday, I did the same thing. He didn’t need to come up with the invitation. I provided what he needed when he needed it, and it worked.
When I’ve created video curriculum with senior pastors, sometimes they taught on 6 out of 6 sessions. Sometimes, they’ve taught 1 of 6 with other teaching pastors filling in. Sometimes they taught from a script. Others taught with bullets. Still others just stood up and talked. We always scheduled the video shoot around the senior pastor’s schedule. If others had to wait, then they waited. Senior pastors gladly participated if they knew everything was set from them. Some would even prefer someone else to create their scripts from past sermons. As long as they knew they didn’t have to attend 10 meetings about the shoot and sit around for two hours until the crew was ready, they were in.
Your pastor has the ability to write his own scripts and create his own invitation to groups, but your pastor often does not have the time to do these things. Give your pastor something to start with. Make his job easier, and you will have wholehearted participation.
Remember, your senior pastors don’t work for you. You work for them.
You might wish that your senior pastor was more like someone else’s senior pastor. If only my senior pastor led a group, made curriculum, announced groups, and so forth. Be careful what you wish for. If you go about this the wrong way, you will be working for another senior pastor before you know it.
Work with what you have. It’s okay if your senior pastor doesn’t have small groups on the brain as long as you do. Any place where groups can intersect with the needs and passions of your senior pastor, you’ll have success.
I’ve seen small group launches go really well. And, I’ve had churches come to me after the launch or a series of launches and ask for help. Not so secretly, I really wish I had the opportunity to talk to them first. Any church only has so many opportunities to successfully launch groups and connect the majority of their members. Failure to launch in these circumstances is fatal for future launch attempts.
As I’ve worked with churches, large and small, across North America, I have discovered seven things that help churches successfully launch groups. By having these things in place, you have a better chance of recruiting the leaders and coaches you need, forming groups that will last, and make your senior pastor a raving fan of groups.
Insight #1: Choose the Right Topic.
The right or wrong topic will make or break your launch. Think about who you are trying to connect: church members or folks in the community. If you chose a mature topic like tithing or fasting, more than likely you’ll have a tough road getting your members to participate let alone anyone from outside of your church. Think about topics that would be a felt need for your people and your community.
I’ve coached churches who have done a two step strategy with this. The first campaign was used to connect and cast vision to the church body. The second campaign was designed for the church to reach the community. For instance, Capital Area Christian Church in the Harrisburg, PA area launched a New Year’s series in 2015 called Manifesto. This series laid out the vision and mission of the church to their people. Then, after Easter 2015, the launched a second series called Monsters Under the Bed, which addresses the topic of fear — now that’s a significant felt need. In the second series, they connect more in their congregation, but also quite a few in their community.
Insight #2: Lower the Bar on Leadership.
That doesn’t mean throwing people who are completely unprepared with no coach into the deep end. When I say, “lower the bar” I mean temporarily setting aside your requirements for short term series groups. These groups aren’t advertised. You don’t send people to these groups. You invite people who are open to doing a study with their friends give small groups a try. Maybe for the first time.
If they have a good experience leading a group, then invite them to do more. Eventually, you will offer them a leadership track to make them official leaders. If things didn’t go so well for them, then thank them for giving it a try and encourage them to try another ministry.
As Neil Cole says, “We need to lower the bar on what it means to be a leader and raise the bar on what it means to be a disciple.” Not everyone has a leadership gift, but we are all called to “go and make disciples.” No one is exempt from the Great Commission. By giving your people an easy to use tool like a video-based curriculum, you can help your people live in obedience to God by equipping them for what God commands them to do. When did this become an option?
Insight #3: Focus on Recruiting Group Leaders.
If your pastor is willing to give “airtime” in the weekend service to talk about groups, recruit leaders. If your pastor gives you airtime for multiple weekends, recruit leaders. If you are recruiting leaders, people will figure out the church is launching groups or doing a church-wide campaign. Don’t waste this precious airtime promoting groups. And, certainly don’t waste this precious airtime promoting classes and Bible studies that are on their way out. Recruit leaders.
Insight #4: Keep the Invitation and the Response Close Together.
People only think about church when they are in church. When the pastor invites folks to lead a group, then provide a way IN THE SERVICE for them to respond. Don’t send them to the lobby. Don’t send them to the website. Don’t send them out the door without collecting their response.
Whether you use a response card which is placed in the offering, an online survey taken on a smartphone, or texting a message to a designated number, you want to get a “Yes” from every willing person before they head out the door. If you send an email invitation from the Senior Pastor during the week, provide a link for them to sign up online.
Insight #5: Shorten the Distance Between Their “Yes” and Starting the Group.
Since we’ve already waved the requirements, the new leaders are already one step closer to starting their group. Whether the Senior Pastor encourages them in the service to begin inviting people to their groups or they are instructed on how to form their groups in a briefing immediately after the service, don’t allow any time to pass from when they say “Yes” to when the new leaders put things in motion.
The longer you wait, the sooner they will get cold feet. Don’t schedule a briefing or orientation a month from the invitation because it’s efficient. I would rather host three briefs per weekend for three weeks in a row with a handful of people at each than wait a month and lose half of the prospective leaders in the process. You’ve made it easy for people to start groups, now get them started!
Insight #6: Recruit During the Month Prior to Your Launch.
While you can promote well in advance of the series, don’t take signups for months. I learned this from a PTA president. Promote early and often, but only take signups right before the event. Otherwise, you can recruit and recruit only to discover most people will sign up in the last three weeks before the start of the launch.
One month out gather your existing group leaders to give them the first look at the series. I call this a Sneak Peek. This will honor your leaders by giving them an exclusive opportunity to check out the new study. This will also take pressure off of your new leader briefings by briefing your established leaders ahead of time. This is also a great opportunity to recruit your established leaders to coach new leaders.
Then, recruit new leaders for the three weeks leading up to the launch. Not everyone attends every weekend, so you want to ask for more than one weekend. Also, some people will need time to warm up to the idea. The first week they might say “No” to leading a group, but by the third week, their “No” might turn to a “Yes.”
Insight #7: Your Senior Pastor Must be Your Church’s Small Group Champion.
Going back 20 years, I used to personally recruit every small group leader in my church. While I had stellar group leaders, my church also got stuck at 30 percent of our people in groups. Then, I asked my Senior Pastor to invite people to lead groups. We doubled our groups in a day. I have not personally recruited another small group leader since 2004. And, I served in a whole other church since then!
To gain your Senior Pastor’s interest in groups, put your pastor on the curriculum. If you do, your pastor will be more interested in groups because he will want people to use his curriculum. Also, your people will be far more interested in joining a group, because they already like your pastor’s teaching.
