5 Ways to Recession-Proof Your Church

As much as you might hate to think about this, the world is on the eve of a global recession. There’s just been too much cheap money out there for too long. Now, I am a pastor and not an economist, but I play one on Facebook. (Just kidding). Sequoia Capital, one of Silicon Valley’s most successful venture capital firms that backed companies like Apple, Google, and AirBnb, just released a presentation calling for founders to preserve cash for survival. “We do not believe that this is going to be another swift V-shaped recovery like we saw at the outset of the pandemic,” Sequoia’s partners said. What does this have to do with your church? A lot. Churches have already seen giving decline due to inflation. With the oncoming recession, things are about to take a downward turn. Here are five ways you can recession-proof your church:

1. Manage What You Can Control

What full-time roles could become part-time? What part-time roles could become volunteer? What ministries are more of a luxury than a necessity? Or asked a nicer way, where are the bright spots in your church right now? Invest heavily in what is bearing fruit. For everything else, unfortunately, it’s time to prune.

This is the time to look at all of the staff who spend their days doom scrolling on their iPhones. Their time is up. While you may have had compassion on them during the pandemic, there are plenty of jobs out there these days. They will find something. It’s time to become a lean mean ministry machine. Now if you feel at all threatened by what I’m saying, then it is time to pour your energy and efforts into becoming an essential member of your church’s team. The more value that you can add, the less likely that you will get cut. And, the more satisfaction you will get from your work.

What things in your church’s budget can you control? Periodically, it’s a good idea to look at all of the services your church subscribes to. What is still necessary? While RightNow Media and smallgroups.org can be useful, are they necessary? What if you created your own curriculum? Your studies would more closely reflect your church’s values. If you offer a digital download, you reduce the cost of printing books. Invest in some great tools for producing curriculum like How to Ask Great Questions by Karen Lee-Thorpe or join the Effective Curriculum Writing Workshop. You might even have some talented volunteers in your church who can help you write a sermon discussion guide or study guide.

2. Sell Surplus Assets

You don’t need a garage sale (but you could have one). What property does your church own but will probably never develop? Real estate is still pretty hot right now. Before things slow way down, it might be time to liquidate excess property and build your church’s cash reserves. Pay off debt. I understand that your role may not involve decisions of this kind, but these would be helpful things to suggest to your leadership.

How well do you utilize your church building? (You don’t need to sell your church building.) But, could you rent space to a non-profit with similar values? Could you rent space for events in your community? Think of family reunions, bridal showers, baby showers, and other community events. Maybe there’s a new church plant looking for a place to meet. Of course, you would need to have stated policies so the events reflect the your church’s standards. Granted, this will require some janitorial expense, but it could be a source of revenue. Stick with me here. The discipleship part is coming soon.

Look in your church’s closets. What about that stack of curriculum you have left from your last alignment series? Could you start new groups with it? Could you sell it to another church? (Maybe you’re headed back to a garage sale idea here). You may not have the authority to make these kinds of decisions, but you could make some suggestions and possibly become the employee of the month!

3. Stir Up Your Members’ Gifts

When money gets tight, more than ever you need to get your church members’ gifts in the game. Now that the pandemic has clearly defined the committed core of your church, give them meaningful ways to serve. You have church members with gifts and talents that need to be used. This never should have been an option. The church never should have been divided by clergy and laity or staff and “volunteers” (Oh, how I hate that word! We are all members of the Body of Christ!) Your consumers changed the church channel during COVID. Don’t be afraid to ask the people who stuck with you to serve.

Most people are unaware of their gifts and talents. They just come naturally to them. You need a process in place to help your people identify what they are good at. Tools like Network by Bruce Bugbee, SHAPE from Saddleback, or GPS from Brian Phipps and Rob Wegner can help your people discover how God has uniquely wired them for ministry. But, this is only half of the equation.

Once people know what they’re good at and gifted for, they need a placement process for ministry. I would recommend offering a trial run to see if they are a good fit for the role. Once they’ve fulfilled the trial period (don’t tell them this), you can decide whether to offer them more or thank them for fulfilling their short-term commitment. (It’s sure better than firing someone who volunteers their time).

If you have meaningful work that’s a right fit, people will offer you their time. In a recent assessment for a church with 1,000 in weekly attendance, their members Indicated that they could serve 449 total hours per week in addition to when they were currently serving. (These responses were from only 400 of their members!)

Your people will help if they are given meaningful ways to serve. From the first item on this list: what part-time roles could become volunteer roles? You have people with the time and ability to take on “official” roles in your church. What does your church need to prepare for in helping your community in the coming recession? Think about parents needing low cost childcare or after school programs. You can reach the next generation and get their parents to try church. How can your members serve? Ask them.

4. Strategically Outsource Staff Roles

One way to reduce your church’s overall expenses and retain good ministry leadership is to outsource certain roles to other organizations. Often by outsourcing, you can retain a more talented player on your team for a lot less money. For instance, you don’t have to pay benefits, because the outsource employees’ organization covers that.

The Provisum Group offers accounting and communications services. Their founder, Don Corder, told me about one church who paid someone in their office $65,000 per year to create the weekly church bulletin. The church contracted with The Provisum Group and did the same work for far less. Belay Solutions offers outsourced personal assistants, bookkeepers, social media managers, and website specialists. These are just a couple of possibilities.

You can even outsource your small group pastor or director position. Over the last decade, I’ve served several churches as their outsourced small group pastor. I discovered while serving on staff at a church of 6,500 that most of my communication with my small group team, coaches, and group leaders was by email, phone call, and Zoom. You can do those things from anywhere. I started helping churches hundreds of miles away from me. With occasional onsite visits, in the last year, I led the small group ministry at Mount Hope Church, Lansing, Michigan just like this. We tripled their groups in 2021, which was not a great year for groups overall. Every leader had a coach. Every member who wanted one had a group. If you need help with your groups, then let’s talk. 5. Invest in Small Groups

Your investment in small groups bears a great return. You are probably aware of all of the great benefits to small groups. People in groups serve more, give more, grow more, attend more, and reach more than people who are not in groups. Don’t you want more of all of those things? (Don’t believe me. You can build your small group ministry on a 100% volunteer leadership and coaching structure. This worked well in both churches I served (a church of 800 in California and a church of 6,500 in South Carolina). As you empower people to take on the tasks and authority of discipling others, you will find willing people who will gather their friends and start a group. You will find experienced leaders willing to coach other leaders. And, you will identify leaders of leaders of leaders who will help you run the whole thing. When giving goes down, care needs to go up. When care goes up, then giving goes up. In the most recent megachurch survey, Dr. Warren Bird shared how people in groups gave 11% more than people who are not in groups. On top of that, churches with 60% or more in groups grew by 79% between 2015 and 2020. Now, those are pre-COVID numbers, so it will be interesting to see the results of the next survey in 2025. But, did your church grow by 79% between 2015 and 2020? And remember that the fall small group boom is on its way.

Think About This

God is sending His Church a message. It’s time to change. What worked in 2019 won’t work now. The first message was through COVID. You began to see digital missionaries. You saw people getting pickier about who they spent their time with. You saw the culture as a whole get a little more comfortable out of sheer exhaustion. Now, the second message is this coming recession. Scarcity brings clarity. During COVID, people were scarce. In the recession, finances will become scarce. It is time to rethink ministry. What does your community need? How can you reach them? How can you show them the love of Jesus in practical ways? How can you and your members engage in meaningful conversations about tough issues?

People are very overwhelmed and confused right now. The speed of cultural change has been intimidating to say the least. But, the church has something solid. The church has something eternal. The church has the Gospel, which does not change. But, it’s time to rethink the methods.

Clearly you have more to do than you could or should be doing on your own. Whether you lead a team or work solo, as your small groups ministry grows, there is more to do than is humanly possible. You have to multiply yourself for sure. You have to pass things on to other capable folks or else you will continue to feel like your failing your leaders or you will burn yourself out. (Give yourself a promotion!) But, as you delegate to capable people, could it be demoralizing?

What Are You Delegating?

You can delegate ministry tasks like calling to check in on group leaders, collecting reports, or visiting groups. This is how my church used to coach leaders. The coaches attended the huddles that I led. The coaches visited groups, then turned in a report to me. One coach, I’ll call her “Carol” since that was her name gave me some feedback. “I feel like I’m your spy.” I had sent her on a mission to observe groups and turn in a report on them. She was my spy. Later, she told me she was bored with coaching. I thought, “Why is Carol bored? I’m busy.” Then it dawned on me.

I had delegated tasks, but not responsibility or authority. I told them what to do for me, then to report back to me. (Are you catching on to the problem here?) The coaches couldn’t make decisions for the ministry. The coaches couldn’t call an audible to help a leader. They could gather data and report back to me. This brand of coaching was disempowering and demoralizing. It looked liked coaching. It was called coaching. But, it ended up being another mechanism to fulfill my need for control. It wasn’t good.

How to Empower Others

As you select capable people to coach others, give them broad flexibility in how they go about coaching. This requires two things. First, you have to recruit capable people of good character who you trust. That is quite a loaded sentence. This won’t happen overnight. Build your coaching structure slowly. Observe your leaders to see which groups are producing what you want them to produce. Then, give them a trial run at coaching others like walking alongside a couple of new leaders for a six-week alignment series. If they do well, give them more. If they don’t, then thank them for “fulfilling” their commitment.

Second, give the coaches the responsibility for some leaders and groups, but don’t get too deep in the specifics of how to do it. A good general goal would be something like “Help the leaders and groups fulfill their purpose.” Of course, you need to articulate the purpose for your groups. Then, meet with the coaches occasionally to hear what’s going on with the groups. In the beginning, you might meet with them frequently. After a while, you could pull back on the frequency of your meetings with them. But, of course, you’ll always be available “on call” in case something urgent occurs.

Don’t Recruit Hirelings

Jesus talked about hirelings, “The hired hand is not the shepherd and does not own the sheep. So when he sees the wolf coming, he abandons the sheep and runs away. Then the wolf attacks the flock and scatters it. The man runs away because he is a hired hand and cares nothing for the sheep” (John 10:12-13, NIV). You want coaches to fulfill the role of a shepherd rather than a hireling.

In my experience, my dear friend, Carol, was treated as a hireling. She was working for me. She was reporting to me. She was taking direction from me. I was holding Carol back. She wanted to be a shepherd to her group leaders, but I treated her like a hired hand.

The best thing I ever did to support and coach small group leaders was to invite a group of capable leaders to lead the small group ministry WITH me. Our small group ministry was growing rapidly. In fact, in a six-month period, we went from 30% in groups to 60% in groups (on one day) [LINK] to 125% of our average adult attendance in groups. It was a whirlwind. I needed help. I had already failed with Carol, so I needed a different approach.

The invitation went like this: “I don’t have all of this figured out, but if you would be willing to learn with me, I would love to have you on my team.” Not only did they say, “Yes!” this was by far the best group that I’ve ever been a part of. We met every Wednesday night for dinner because the small group ministry was growing so rapidly. We even traded off who brought the meal.

But, here’s the biggest part, I committed to them that decisions for the small group ministry would only be made with them in our Wednesday meeting. I did not make any decisions apart from that meeting. We were a team because I shared the responsibility and authority of the small group ministry.

Now here’s the best part. When I left that church to coach pastors and churches, that team led the small group ministry for the next 12 months without a small group pastor. Not only did they know what to do, they owned the responsibility of the small group ministry. As John Maxwell says, “There is no success without a successor.”

Think About This

I hope this doesn’t come across as a boastful post. It’s not meant to be. The humbling part for me is that it took me 12 years to figure this out! 12 years!! Please don’t take 12 years to do this in your church.

What is a Healthy Number of Groups in a Church?

You work hard in your small group ministry. It’s great to know how well you’re doing, right? So, what is a healthy number of groups in a church? This question comes from a member of the Small Group Reset Facebook Group (Join us. It’s free!)

National Stats

I’ve commonly heard that churches with 30 percent of their adult worship attendance in small groups are in the top one half of one percent of all churches in the U.S. If that’s you, then congratulations. You’re in the top of your class!

The problem here is being exceptional in an unexceptional group. It’s kind of like back when I was in junior high: I was the least dorky of the dorks. Yet I was still a dork. (Sorry to poke at that wound). But, what this stat says to me is that out of over 300,000 churches in the U.S. who are woefully lacking in making disciples, if you have 30 percent in groups, then you are at the top of the heap. Or, as I said when our daughter started attending the best rated school in our state: “She’s at the top of the bottom.” Congratulations!

Bear in mind that small groups are only one tool to make disciples. Jesus never said to “go and make small groups.” Your mission is to make disciples (Matthew 28:19-20). But, some of the things churches do to attempt to make disciples don’t work. For instance, sermons don’t make disciples. When it comes to making disciples, I’m still depending on small groups.

The Problem with 30 Percent in Groups

This is the easiest percent to get. It’s the low hanging fruit. You have your Innovators, Early Adopters, and even some of your Early Majority (according to Everett Rogers in The Diffusion of Innovations). That’s a solid start. It’s also an easy place to get stuck.

After seven years of personally recruiting leaders and starting groups, my church in California got stuck at 30 percent in groups. Group leaders weren’t developing apprentices. Groups were unwilling to “multiply” or “birth.” We might as well have called it a “small group divorce.” At least that’s what it felt like. After much frustration, I did several things: (1) We added a new model for groups. Notice “added” and not “replaced.” (2) I joined a coaching group to support me. In our next group launch, we doubled our groups in a day.

What About the Other 70 Percent?

If you’re content to rest on your laurels with 30 percent in groups (which I know you’re not), what about the other 70 percent who aren’t in groups? Are they exempt from the Great Commission? Or put frankly, how many of your people are you willing to allow to continue to live in disobedience to the Great Commission? I don’t know about you, but the more people in my church who are living obediently, the better off everybody is!

When you think about this other 70 percent (or whatever number that is in your church), why did they reject the small groups you were offering them? What could you offer them that they might say “Yes” to? You know why you want them in a group. Why would they want to be in a group?

The problem here is that even the top ½ of 1% are doing a poor job at making disciples. This is the Church’s one job! The Church has been at it for 2,000 years. Why haven’t we figured this out?

Is This the Right Target?

Most churches are made up of far more people than are represented in the weekend service. According to a study by The Provisum Group, 80 percent of your people attend 33 times per year, while the other 20 percent attend 2.4 times per year. When you do the math, you’ve probably got about five times as many people who attend your church compared to the average weekly attendance. The task of connecting your congregation and making disciples just got a whole lot bigger. (For more on the true size of your church, go here).

When you add your online congregation to all of this, the numbers will get really crazy. Your church’s experience throughout the pandemic has radically changed how you do ministry forever. How are you discipling your online congregation? How are you forming online groups?

Closing Thoughts

You are working hard. You are doing a good job. But, this is no time to rest on your laurels.

Many churches go about ministry like a cruise ship. What do you do on a cruise? You do nothing. Everything is done for you. Your church is not a cruise ship. Your church is a battleship. It’s all hands on deck! Don’t worry about the number of people you have in groups. Instead focus on two areas: (1) How are you multiplying yourself? and (2) How many people can you get to start groups? Imagine if you had 30 percent LEADING groups.

Multiply Small Groups, But Don’t Divide Them

Multiplying small groups is difficult. Multiplication involves developing leaders within a group in an effort to start new groups. Some methods of multiplication involve group members leaving the group to start new groups. “Multiplication” really becomes a euphemism for division. For many groups in North America, multiplication like this is unwelcome.
Many churches I’ve coached and the two churches I served on staff have experienced multiplication efforts as subtraction. We weren’t multiplying groups. We were losing groups because no one wanted to multiply. Or, more accurately, we were losing the opportunity to multiply.
In my days of handpicking group leaders, pushing an apprentice model, and encouraging group multiplication, I faced considerable pushback. Members didn’t want to leave groups. Group leaders couldn’t identify an apprentice. I ran out of people to handpick. Our groups were stuck with only 30 percent of our congregation connected into groups. Then, out of frustration, we discovered something that worked.

1. Stop Recruiting Leaders.

I have not personally recruited a small group leader since 2004 (and I served a whole other church since then). How do you multiply groups without recruiting leaders? You engage the senior pastor. Whether you hand a copy of Transformation Groups to your pastor to show him how groups can solve most of your church members’ needs or create video-based curriculum with your senior pastor’s teaching, there is no better spokesperson for groups than the senior pastor.
When we created a video-based curriculum that aligned with my pastor’s message series, we were giving our people more of what they already wanted – our pastor’s teaching. When he stood up on a Sunday morning and invited people to open their homes and host a group, we doubled our groups in one day. Semantics aside, we had never seen groups multiply so fast.
Small group pastors and directors at best will recruit only 30 percent of the leaders that the senior pastor is able to recruit. How do I know? After seven years of personally making the invitation to lead, our church had only 30 percent in groups. When my senior pastor made a similar invitation, our groups jumped from 30 percent to 60 percent the first time around. Within six month, we had 125 percent of our average adult attendance in groups. My pastor recruited every leader from 31-125 percent.

2. Stop Coaching Leaders.

Up until the day our groups doubled, I coached all of the leaders myself. In many ways, I had become the “lid” on our small group ministry. The limited number of groups we had at that point was a true reflection of my leadership. As Andy Stanley says our system was perfectly designed to achieve the results we were getting. We were stuck because I was the bottleneck, so I stopped coaching the leaders.
Instead, I handpicked a leadership team of six coaches to help me lead the small group ministry. This felt like a risky move because things were moving so fast that I couldn’t keep up. As their pastor, I had to admit that I didn’t have it all figured out and that I needed them to figure this out with me. They were up for the challenge. We led together, and it’s one of the best things I’ve ever done. They coached the leaders. I led the leadership team. Our groups multiplied.

3. Stop Assigning People to Groups.

There are a lot of reasons to assign people to groups. It’s efficient. It’s easy. It helps to prevent combinations of troublemakers from meeting together. It’s a pure expression of control. Yikes!
Assigning people to groups, sign up cards, websites, and group directories are all efficient ways to place people in groups, but they aren’t effective. The wheels fall off these efforts simply because these are task-oriented approaches in forming relationally-based groups. Do you see the problem?
By placing people into groups, we are setting them up on a blind date, if you will. Most people don’t enjoy blind dates. It’s awkward. It’s stressful. It rarely works out. The same is true of small group “blind dates.”
Instead, when people offer to host a new group, their first job is to recruit people to join their group. By making a list of people they know, praying over the list, and personally inviting these folks, groups filled up quickly and stayed together for a second study. Make opportunity for those who aren’t invited to a group to meet the group leaders and join a group. In a church of 800 adults, we connected 1,000 into groups without sign up cards, websites, or directories. In the churches I coach (both larger and smaller) this has proved effective in forming lasting groups.

4. Stop Training Apprentices.

We broke the rule of attempting to recruit and train one apprentice. I learned from Brett Eastman and Lifetogether to “apprentice” the entire group. Everyone chose a responsibility to host the group in their home, lead all or a portion of the study, bring refreshments, plan outreach events and parties. Potential leaders were much easier to identify when they were put into action rather than picked out of a lineup.
As groups grew, some left to start a new group. There was no mandatory splitting of groups. They just got too big for the houses they were meeting in.

Concluding Thoughts

Honestly, 14 years ago, I didn’t believe this would be my story. Once we implemented the principles I shared here, I couldn’t believe how easy it was to multiply groups. Now, I’ve seen this story multiplied across over 1,500 churches that I’ve had the privilege of coaching.
